David Iben put it well when he said, 'Volatility is not a risk we care about. What we care about is avoiding the permanent loss of capital.' So it might be obvious that you need to consider debt, when you think about how risky any given stock is, because too much debt can sink a company. Importantly, Kyushu Railway Company (TSE:9142) does carry debt. But the more important question is: how much risk is that debt creating?
When Is Debt Dangerous?
Debt and other liabilities become risky for a business when it cannot easily fulfill those obligations, either with free cash flow or by raising capital at an attractive price. Ultimately, if the company can't fulfill its legal obligations to repay debt, shareholders could walk away with nothing. However, a more frequent (but still costly) occurrence is where a company must issue shares at bargain-basement prices, permanently diluting shareholders, just to shore up its balance sheet. You can click the graphic below for the historical numbers, but it shows that as of December 2024 Kyushu Railway had JP¥426.4b of debt, an increase on JP¥396.1b, over one year. However, it does have JP¥80.1b in cash offsetting this, leading to net debt of about JP¥346.3b.
How Strong Is Kyushu Railway's Balance Sheet?
We can see from the most recent balance sheet that Kyushu Railway had liabilities of JP¥196.2b falling due within a year, and liabilities of JP¥477.3b due beyond that. Offsetting this, it had JP¥80.1b in cash and JP¥51.0b in receivables that were due within 12 months. So it has liabilities totalling JP¥542.4b more than its cash and near-term receivables, combined.
This is a mountain of leverage relative to its market capitalization of JP¥570.4b. This suggests shareholders would be heavily diluted if the company needed to shore up its balance sheet in a hurry.

Mulling over Kyushu Railway's attempt at converting EBIT to free cash flow, we're certainly not enthusiastic. But at least it's pretty decent at covering its interest expense with its EBIT; that's encouraging. Overall, we think it's fair to say that Kyushu Railway has enough debt that there are some real risks around the balance sheet. If everything goes well that may pay off but the downside of this debt is a greater risk of permanent losses. The balance sheet is clearly the area to focus on when you are analysing debt.
